Back from holidays and straight into a day packed with meetings and almost no breaks. It reminded me of a skill every leader needs, but no one really talks about: 👉 how to manage your calendar and jump from one context to another without losing your head. Some days I go from deep tech discussions to hiring syncs, then straight into an AMA or a cross-functional debate. It’s a lot. And it doesn’t slow down. One thing that helps me manage the chaos is theming my days. It’s not perfect, but it gives some structure to the madness: 1️⃣ Monday: Engineering & Data Science leadership - 1:1s, syncs, incident deep-dives. The day that is the least flexible and full of meetings I wouldn't want to reschedule 2️⃣ Tuesday: I try to keep it as open as possible. Everything unexpected tends to happen on Tuesdays, so I avoid recurring meetings and use it for workshops or ad hoc things 3️⃣ Wednesday: Time with other departments and peers, steerco's 4️⃣ Thursday: Focus day and plan reviews, AMAs, town halls 5️⃣ Friday: Left intentionally open for last-minute asks or catch-ups I’m also pretty protective of recurring meetings, especially when they come from outside my team. Most of the time, my answer is “no,” and I ask people to just book time when it’s needed. Might sound a bit rigid, but by the end of last year I had a calendar full of standing meetings I kept canceling to make space for more urgent stuff. It made the experience worse for everyone and gave me a constant headache. Oh, and yes, my lunch is booked in my calendar. For all to see. Because if it’s not blocked, it disappears. 😅 Curious how others handle their calendars and packed meeting days. One of my ex colleagues once told me “Your coworkers don’t need to like you for you to be good at your work”. Building a product is a group effort. While the whole “coworker is like family” thing is a cliche, having a co-operative and respectful relationship with your co-workers is important. Specially true if you are managing people. A competitor just told our lead they charge 10x for drift detection. 10x. For a cron job that runs terraform plan. That's not a pricing model. That's contempt for your operational safety. Drift detection is 50 lines of code. Schedule. Compare. Alert. Your intern built this last week. But the moment you need it reliable, documented, at scale, suddenly it's "enterprise functionality." They're charging you $50 for airport WiFi because they know you're trapped. They KNOW drift kills. They KNOW you need this. And instead of making it table stakes, like anyone who actually cared about your infrastructure would, they're betting you're too scared of compliance to push back. We've normalized vendors treating our basic safety as a luxury good. Full delegation to autonomous teams is not a silver bullet. Sometimes, it’s just abdication. For the past 20 years, I’ve seen a recurring pattern: Leaders delegating too much responsibility, too early, under the guise of "empowerment." The result isn’t autonomy. It’s confusion. We need to stop treating leadership tools like they fit every situation. You cannot use the same approach for a Day 1 junior as you do for a 10-year veteran. This is where Situational Leadership comes in, a leadership method that's too underutilized. Situational leadership method requires you to assess the readiness of the individual or team you're leading: * Brand new on the job? Newcomers can rarely handle full delegation effectively. Instead leaders shouldn't shy back from suggesting direction and follow up frequently. * Fully ready and capable? High control is demotivating. A too directive style then becomes ineffective Even seasoned experts are helped by direction on a new assignment. Giving clear instructions to a senior hire isn't micromanagement; it’s alignment. It prevents slow onboarding and misaligned expectations. Don’t be afraid to be directive when the situation calls for it. But don’t get stuck there. Exceptional dinner last night with engineering leaders from a mix of public and late-stage private unicorns. We braved the cold, rainy NYC weather to talk about AI's impact on software development teams. Some highlights from the discussion: - AI Code Gen is like a 24/7 hackathon. Lots of new ideas and prototypes being cheaply created, but the hard part is still making them production-ready. - Even with SDD/TDD, it's impossible to define all the requirements and edge cases in natural language. Your codebase is the more explicit definition of those requirements, and acts as the memory layer for LLMs → so code quality remains important. Especially because LLMs are good at repeating patterns, you want them repeating *good* patterns. - Code review is the new bottleneck, and an increasingly important skill for senior engineers. But it's also an unpleasant job, and can put senior engineers in a reactive position. How might we shift left the guardrails around AI development to mitigate the review burden? - In addition to code review, a big limiting factor is the ability to distribute products to customers effectively. Products needs to be sold, adopted, and used by customers to have impact, and more code gen doesn't solve those problems. - Despite higher velocity of code gen, it's questionable if teams are actually net more productive, in part because of the non-coding limiting factors. Joining the fleet of posts on vibe coding to share my experience with Kiro Dev from Amazon. I'm truly impressed with how fast and effective it is, despite some minor feedback. Here are some observations I've made about the Vibe coding culture: 1. I believe product managers should utilize working models to demonstrate to sponsors. While PRDs cover the entire product spectrum, a Proof of Concept (POC) offers better visualization, enhances discussion quality, and ultimately speeds up decision-making. 2. I'm convinced that this approach will reduce team sizes, though not to zero. As code complexity increases, the demand for experienced coders proficient with these tools will grow significantly. 3. Vibe coding will enable startups to bootstrap much faster. This could lead to quicker failures, but it's an excellent way to explore startup ideas with less capital.
